Three ways to engage. One standard of work.

Every engagement starts with a conversation. Where it goes depends on what you actually need — not what is easiest to sell. We are primarily an advisory practice. But we stay close to the work, because that is what keeps the advice honest.

Start where you are.

You do not have to begin at Phase 01. Some organisations need a quick read of a troubled project. Others are ready to build. The entry point is wherever makes sense for you.

Phase 01
Assess & Prescribe
Senior judgment, applied fast. No delivery commitment. Just clarity.

You need someone who has been on the floor, not just in the boardroom. We read the system, map the risk, and tell you the truth — even when it is not what you wanted to hear. This is where most engagements start, and for some organisations, it is all they need.

The output is not a report that sits on a shelf. It is a clear picture of where you are, what you actually have, and what the realistic path forward looks like. You leave with a prescription, not a proposal for more work.

Typically delivered as fixed-scope sessions or short engagements. Can be completed remotely across APAC and Europe.

Phase 02
Build
When the map is clear, we build what you need. No black boxes. No dependency on us.

The gap between a working prototype and a live production system is where most projects die. We have spent thirty years on the delivery side of that gap. When we build, we build the way infrastructure gets built — tested, documented, and designed to survive contact with reality.

Everything we build is designed to be owned and operated by your team. Knowledge transfer is not an afterthought — it is part of the scope. Our job is done when you no longer need us.

Select hands-on delivery engagements only. Staying close to the work is what keeps the advice honest — but we are selective about what we take on.

Phase 03
Scale
Frameworks and infrastructure of insight that outlast the engagement.

Some organisations need ongoing judgment as the landscape shifts — new AI capabilities, new regulatory requirements, new operational pressures. The advisory retainer is not a retainer for its own sake. It is a relationship with someone who already understands your operation.

At this phase the work is less about building and more about maintaining direction. Governing AI deployments responsibly. Upskilling teams as the tools evolve. Making sure the frameworks you built in Phase 02 keep working as the world changes around them.

Long-term engagements with organisations who have completed Phase 01 or 02, or who have equivalent maturity and need ongoing strategic support.

Operators, not observers.

HML works with people who are accountable for real operations — not consultants advising other consultants. If your system has to keep running while you change it, you are probably the right fit.

Airport Operations
Airport CTOs & Operations Directors
Responsible for systems that cannot stop. Facing vendor pressure, board pressure, and the reality that AI promises rarely match live operational environments. HML speaks that language.
Infrastructure & Logistics
BHS & Infrastructure Owners
Baggage handling, automated logistics, data centres. Complex brownfield environments where the gap between a pilot and a production system is measured in operational risk, not feature lists.
Leadership
Executives Navigating AI Transition
The board wants an AI strategy. The vendors have pitches. You need someone who has actually delivered in environments like yours — not someone who learned AI after 2022.

No pitch deck. No proposal before the conversation.

Every engagement starts the same way. We talk. You tell us what is actually happening. We tell you what we can honestly do about it.

01
The conversation
One call. No agenda except understanding where you are and whether HML is the right fit. If we are not, we will tell you.
02
The read
If it makes sense to go further, we do a rapid assessment — your data, your systems, your team. We form a view before we recommend anything.
03
The prescription
A clear, honest picture of what you have, what you need, and what the path forward looks like. Not a proposal for more work — a prescription.
04
The work
If you want to go further, we agree a scope. Fixed where possible. No open-ended retainers until there is a reason for one.

We are primarily an advisory practice. But we are also open to select hands-on delivery engagements. Staying close to the work is what keeps the advice honest. We do not take on everything — and we will tell you early if something is outside our scope or better served by someone else.

Start with what you have.

One conversation. No pitch deck. Just an honest look at where you are, what you already have, and whether HML is the right fit to help you move.
