Live Operations · Real-World AI · APAC & Europe

Your Operation Runs 24/7. Your AI Strategy Should Too.

You are not behind. You are running a live operation under real pressure, with data nobody has properly mapped and a team that understands your business better than any vendor ever will. Most AI strategies fail because they start with tools. The ones that work start with what is already there.

01

The board wants an AI strategy. By next quarter.

You've been in the rooms. Everyone claims expertise. Nobody has ever operated anything at scale. You need someone who's been on the floor. Not just in the boardroom.

02

The vendor demos don't look like your world.

Every AI pitch is clean in a presentation. None of them shows you what happens when your data is messy, your systems are 20 years old, and the operation has to keep running while you figure it out.

03

You already have more than you think.

The data is there. The institutional knowledge is there. The team that understands your operation better than any consultant ever will. They are already on your payroll. You do not need something new. You need someone to show you what you already have.

Principles that underpin every engagement

Five principles. One direction.

Before anyone builds anything, they need to understand how to think about it. These five principles are how HML approaches every engagement. From a single advisory session to a multi-year AI implementation.

01

Clarity

Define the problem before you name the solution. Most projects fail because they started with the answer already in mind.

02

Map

Model the system before you build inside it. You cannot fix what you cannot see. Most people have never seen the full picture.

03

Build

Deploy with discipline, not optimism. The gap between a working prototype and a live production system is where most projects die.

04

Observe

Watch what the system actually does in the real world. Not what you expected. Not what the spec said. What it does.

05

Own

Transition to operational independence. Our job is done when you don't need us anymore. That's the goal from day one.

Three ways to engage.

Every engagement starts with a conversation. Where it goes depends on what you actually need. Not what is easiest to sell.

Phase 01

Assess & Prescribe

Senior judgment, applied fast. We read the system, map the risk, and tell you the truth. Even when it is not what you wanted to hear. No delivery commitment. Just clarity.

Project audit AI readiness Risk mapping Governance review
Phase 02

Build

When the map is clear, we build what you need. RAG systems, AI enablement, operational intelligence frameworks, and knowledge transfer. No black boxes. No dependency on us.

AI enablement RAG systems Operations intelligence Staff capability
Phase 03

Scale

Frameworks, tools, and the infrastructure of insight that outlasts the engagement. Operational intelligence that grows with your organisation. Without growing our invoice.

Advisory retainers Frameworks Resources & tools AI Governance Team upskilling

We are primarily an advisory practice. But we are also open to select hands-on delivery engagements. Staying close to the work is what keeps the advice honest.

We ask the question before we touch the tool.

Most AI strategies start with a product demo. Ours started with a generation that had no choice but to think first. Before smartphones. Before the internet. Before there was a tool for every problem, we learned to frame the problem properly. That discipline does not go out of date.

We started learning AI in 2020, two years before it became a boardroom conversation. Not because we were chasing a trend. Because we asked ourselves what was coming and decided to find out. We were the guinea pig so you do not have to be.

"My job is done when you don't need me anymore."

What people ask before they call.

Direct answers to the questions we hear most. If yours is not here, email info@hmlservices.biz.

01
What does HML Services actually do?
Infrastructure advisory and AI enablement for organisations running mission-critical operations. We help airports, logistics operators, and infrastructure owners map their AI readiness, build operational intelligence systems, and govern AI deployments responsibly. Based in Hong Kong, operating across APAC and Europe.
02
What makes this different from a standard AI consultant?
Thirty years of being accountable for live infrastructure systems before advising on AI. The credential is not advisory experience — it is delivery experience in environments where failure has real operational consequences. HML also started AI practice in 2020, two years before the mainstream wave.
03
What industries do you work with?
Primarily airport operators, baggage handling system owners, infrastructure delivery organisations, and logistics operators. The common thread is live environments where the operation cannot stop while it is being changed or improved.
04
Where are you based and where do you work?
Based in Hong Kong. Primary markets are Hong Kong and Singapore. Europe is a secondary market. Most advisory work can be delivered remotely; select engagements involve on-site presence.
05
How does an engagement start?
One conversation. No pitch deck, no proposal before the discussion. Email info@hmlservices.biz and we talk. From there: a rapid read of your situation, and a clear prescription for what is actually needed. Fixed-scope where possible.
06
Do you do project recovery?
Yes. Project recovery is a core capability — built from thirty years of stabilising high-risk infrastructure projects across APAC and Europe. This includes AI project recovery, airport systems recovery, governance failure, and brownfield commissioning challenges.
07
What is the goal of every engagement?
Operational independence for you. Every piece of work is designed to leave your team more capable than when we arrived. My job is done when you don't need me anymore. That is the measure of success, and it is the goal from day one.
08
Where can I find HML's books and frameworks?
All publications — books, white papers, and frameworks — are available at hmlservices.biz. The Sovereign AI and AOI frameworks are described in full on the Approach page.

Start with what you have.

One conversation. No pitch deck. Just an honest look at where you are, what you already have, and whether HML is the right fit to help you move.
